Burnout is rarely a failure of resilience. More often, it is the body’s honest response to a system that has asked too much for too long.
Burnout is often mistaken for a personal problem.
We tell exhausted people to rest more, set better boundaries, take the vacation, download the meditation app, learn to say no. Some of that may help. But it is incomplete when the conditions of a workplace keep asking human beings to override the wisdom of their own bodies.
Burnout is not simply what happens when someone works too hard.
It is what happens when devotion is repeatedly met with depletion; when contribution is expected but not recognized; when people are given responsibility without authority, impossible demands without adequate resources, or an endless stream of urgency without clear priorities.
For many high-capacity people, burnout arrives quietly. They do not collapse at the first sign of strain. They adapt. They take on more. They become more efficient, more agreeable, more indispensable. They continue functioning long after their nervous system has begun sending signals that something is no longer sustainable.
By the time their performance changes, they are often carrying far more than a difficult workload. They are carrying discouragement, invisibility, self-doubt, resentment, and the private fear that they are somehow failing at the very work they once loved.
A wise leader does not wait for someone to break before paying attention.
Burnout is not only personal. It is organizational.
Burnout can look like emotional exhaustion, cynicism, detachment, and a growing sense of ineffectiveness. It is not a formal mental-health diagnosis, but it can deeply affect a person’s mental, physical, relational, and professional well-being.
It is also rarely created by one employee alone.
People are more vulnerable to burnout when expectations are unclear, workloads are unmanageable, roles are poorly matched, contributions go unseen, or the culture rewards overextension as though it were commitment.
A workplace may unintentionally praise the very behaviours that are costing someone their health: answering messages late at night, carrying the work of others, accepting every additional request, never taking a real break, and appearing endlessly capable.
Eventually, the person who was once seen as dependable may begin to feel used.
This is where leadership matters. A leader has influence not only over tasks and deadlines, but over whether people feel safe enough to be honest about capacity, whether they believe their work has meaning, and whether they can remain human while doing it.
Learn to recognize what burnout actually looks like
Most people experiencing burnout remain at work. They may not call it burnout. They may say they are simply tired, overwhelmed, behind, or going through a difficult season.
Stress often feels urgent: I have too much to do.
Burnout often feels hopeless: Nothing I do will ever be enough.
A person who is burning out may show changes in energy, attitude, concentration, or confidence. You may notice more mistakes, reduced productivity, irritability, withdrawal, fatigue, headaches, cynicism, or a person spending more hours working while accomplishing less.
For some, burnout becomes more severe. It may show up as self-medication, harsh self-criticism, increased negativity, relational conflict, absenteeism, or a profound loss of meaning.
These changes should not be reduced to laziness, poor attitude, or a lack of motivation.
Often, they are the nervous system’s last attempt to say: This cannot continue in the same way.
The quiet stories people tell themselves
Burnout is often protected by denial—not because people are dishonest, but because they have learned to survive by pushing through.
They may tell themselves:
“I’m fine. I’m just tired.”
“Once this project is over, I’ll feel better.”
“No one else can do this properly.”
“People are depending on me.”
“I should be grateful I have this job.”
“I just need to get back to my old self.”
“I can handle one more thing.”
There may be truth in each of these statements. The danger is not the thought itself. The danger is the refusal to acknowledge that the current way of working is costing too much.
Burnout does not always begin with a lack of strength. Sometimes it begins with a person’s deepest strengths: responsibility, care, loyalty, ambition, and a desire to do meaningful work.
That is why overachievers are often at particular risk.
Do not punish your strongest people with more work
High performers are frequently rewarded with additional labour. They are given the difficult projects, the neglected responsibilities, the mentorship of struggling colleagues, and the invisible emotional work of holding a team together.
Because they are capable, leaders may assume they are willing. Because they say yes, leaders may assume they have capacity.
Those are not the same thing.
A person who has difficulty disappointing others may agree to work they cannot sustainably carry. A person who derives identity from being needed may not know how to ask for help. A person who has always been praised for competence may feel ashamed to admit they are overwhelmed.
Leaders can interrupt this pattern by asking better questions:
What is currently taking the most energy?
What can be paused, delegated, or removed?
Which expectations are essential, and which are inherited habits?
What work would feel meaningful or growth-producing—not simply demanding?
What support would make this sustainable?
The goal is not to lower standards. It is to build conditions where excellence does not require self-abandonment.
What prevention looks like in practice
Burnout prevention is not a wellness week, a yoga class, or a reminder to practise gratitude. It is a culture of clarity, dignity, and sustainable expectations.
Leaders can begin by ensuring employees understand what is expected of them, have the authority and resources to meet those expectations, and know which priorities truly matter when everything cannot be done at once.
They can protect reasonable working hours rather than quietly rewarding overwork. They can encourage real breaks, physical movement, time away from screens, and relationships between colleagues built on respect rather than competition.
They can recognize contribution in ways that are meaningful to the person receiving it—not only with public praise, but through opportunities for growth, trust, flexibility, fair compensation, and a genuine interest in what helps them thrive.
Most importantly, leaders can become curious about how their own communication, urgency, and decision-making affect the people around them.
Psychological safety is not the absence of accountability. It is the presence of enough trust that someone can say, “I am at capacity,” before the cost becomes unbearable.
Supporting someone who is already burned out
When burnout is already present, recovery requires more than asking someone to take better care of themselves.
Begin with a compassionate conversation. Do not diagnose. Do not demand disclosure. Invite honesty.
Ask what has become difficult. Ask what is helping and what is not. Work together to identify clear, manageable priorities and reduce unnecessary complexity. Help the employee rebuild a sense of competence through attainable goals, meaningful recognition, and work that uses their strengths—without returning them immediately to the conditions that depleted them.
Recovery is not about getting someone back to producing at the same pace.
It is about helping them return to themselves.
A healthy workplace does not ask its people to prove their worth through exhaustion. It understands that people are not machines; that capacity changes across seasons of life; and that sustained contribution grows from dignity, belonging, clarity, and care.
The question for every leader is not simply, How much can my people carry?
It is this:
What kind of workplace am I helping create—and what is it costing the people who care the most?
